Bringing a new hardware product to market is a race against time and budget. One of the most critical decisions hardware startups and established OEMs face is selecting the right tooling strategy for their initial launch.

Should you invest heavily upfront in hardened steel mass production tooling to achieve the lowest piece-part price? Or should you opt for faster, cheaper rapid prototyping (soft tooling) to test the market first? In this technical guide, the mold making experts at Intertech break down the pros, cons, and strategic applications of both approaches.


Draft angles are slight tapers applied to the vertical walls of your part, aligned with the direction the mold opens. Without draft angles, the plastic part will scrape against the steel mold cavity during ejection, causing severe drag marks, part deformation, or even ejection pin punch-through.

  • Machinability: Aluminum is significantly softer than hardened steel, allowing CNC machines to cut the mold cavities 2-3 times faster.
  • Thermal Conductivity: Aluminum dissipates heat extremely well, which can lead to faster cycle times during injection.
  • Limitations: Soft tooling has a limited lifespan (typically 1,000 to 10,000 shots). It cannot withstand the abrasive wear of glass-filled resins or the high injection pressures required for highly complex, thin-walled parts.

Mass production tooling, or “hard tooling,” is built for endurance, precision, and high-volume output. These molds are machined from premium hardened steels such as H13, NAK80, or S136, heat-treated to reach high Rockwell hardness levels (HRC 48-52).

  • Durability: Capable of withstanding extreme injection pressures and highly abrasive engineering resins. Expected lifespan ranges from 500,000 to over 1,000,000 cycles.
  • Precision Features: Hard steel allows for the machining of intricate details, complex action mechanisms (sliders, lifters), and highly polished SPI A-1 mirror finishes.
  • The Trade-off: Machining hardened steel is slow, difficult, and expensive. It requires specialized EDM (Electrical Discharge Machining) and significantly longer lead times.

Understanding the financial and temporal trade-offs is crucial for your product roadmap.

The golden rule of plastic injection molding is to maintain a uniform wall thickness throughout the part. When plastic cools inside a mold, it shrinks. If a part has thick and thin sections, the thick sections will cool and shrink much slower than the thin areas, leading to internal stress, severe warpage, and visible “sink marks” on the surface.

Choose Rapid Prototyping (Aluminum/P20) When:

You are launching a Kickstarter campaign, running clinical trials for a medical device, testing market demand, or your total lifetime production volume is under 10,000 units. It is also ideal if you anticipate design changes after the first batch.

Choose Mass Production (Hardened Steel) When:

Your design is 100% frozen, you have guaranteed orders exceeding 50,000 units, you are using highly abrasive glass-filled resins, or the part requires complex side-actions and extreme dimensional tolerances.
